Here's what we learned.
Lesson 1: Infrastructure Is the Hard Part
Everyone talks about AI models. Nobody talks about the infrastructure that makes them useful.
Running an AI model is easy. Making it reliable, secure, accessible to your team, connected to your data, and maintainable over time -- that's the engineering challenge. We spent more time on database architecture, authentication, API design, and deployment automation than we did on AI model selection.
If someone tells you AI is "easy to deploy," they're either selling you something or they haven't deployed it at scale.
Lesson 2: Data Sovereignty Isn't Just a Feature -- It's a Foundation
We made the decision early to self-host everything. Our AI models run on our hardware. Our data stays in our database. Nothing touches the cloud.
This decision added complexity. We had to build and maintain our own infrastructure instead of clicking "deploy" on a cloud service. But it gave us something no cloud service can: complete control.
When we work with clients in regulated industries -- law firms, accounting practices, healthcare providers -- data sovereignty isn't a nice-to-have. It's a requirement. Building our entire stack on self-hosted infrastructure means we never have to compromise.
Lesson 3: AI Is a Systems Problem, Not a Model Problem
The model is maybe 10% of a useful AI deployment. The other 90% is:
- Data pipeline: Getting the right data to the AI in the right format
- Integration: Connecting the AI to existing tools and workflows
- User interface: Making the AI accessible to people who aren't technical
- Error handling: Knowing what to do when the AI is wrong (because it will be)
- Monitoring: Understanding how the system is performing over time
- Training: Teaching staff how to use the system effectively
A better model won't fix a broken data pipeline. A faster model won't help if nobody knows how to use the interface. AI is a systems problem, and systems require engineering.
Lesson 4: Start with One Workflow
Our biggest early mistake was trying to do too much at once. We wanted AI-powered email classification, document generation, financial analysis, and scheduling -- all at once.
We should have picked one workflow, made it excellent, and expanded from there.
The firms we work with now always start with a single, well-defined workflow. "AI-assisted contract review" or "automated transaction categorization" or "intelligent client intake." One thing, done well, creates momentum for everything that follows.
Lesson 5: The Technology Changes; The Architecture Endures
In 29 months, we've seen multiple generations of AI models come and go. The model we started with is several generations old. The interface framework has been updated twice. The deployment tools have changed.
But the architecture -- the way we organize data, the way systems communicate, the way we handle security and access control -- that hasn't changed fundamentally. Good architecture adapts to new technology. Bad architecture forces you to start over.
When we design systems for clients, we design for adaptability. The AI model is a component that can be swapped. The data architecture, the security model, the integration patterns -- those are the foundation.
Lesson 6: Transparency Builds Trust
We tell every prospective client the same thing: AI is not magic. It will make mistakes. It will occasionally produce nonsense. It will need supervision, especially in the beginning.
This honesty has won us more business than any polished pitch ever could. Business owners are smart. They know when they're being sold to. When we say "here's what AI can do, here's what it can't, and here's what the risks are," they trust us.
Transparency isn't just a value. It's a competitive advantage.
